The problem addressed concerns the empirical management of production in a company manufacturing high-performance composite material components: planning and control relied on verbal communication, non-integrated paper documentation, and procedures passed down by custom rather than written standards. This setup led to operational variability, logistical bottlenecks, document obsolescence risks, and the concentration of technical know-how within a small group of operators. The proposed intervention integrates Lean Manufacturing principles and targeted digitalization of information flows, starting from the departments where the issue was most evident. The physical reorganization of Lamination and Painting according to the 5S methodology, alongside a standardized naming and versioning syntax for technical documentation — particularly for the Plybooks guiding component layup — forms the foundation for the planning tools: a weekly scheduling cycle, the "Composites Planning" Dashboard for progress monitoring, and the T-1 decoupling principle to prepare cut materials and molds ahead of Lamination requirements. The same traceability logic extends to skill management via a Skill Matrix, process audits through Layered Process Audits, rapid issue reporting and resolution (Fast Response), and plant maintenance digitalized using QR Codes. Comparing the Spaghetti Charts mapped before and after the intervention shows a reduction in downtime and non-value-added movements; formalizing the T-1 principle is associated with improved production continuity. The 24-hour delayed inspection workflow following removal from the autoclave enabled the construction of a stable compliance index and the identification of components with higher scrap rates. Limitations involve the uneven historical depth of the data — varying based on the implementation date of each tool — and a quantitative layout validation that covers Painting less thoroughly than Lamination. These two areas, along with the digitalization of primary production data sources, outline future development directions.
